Private AI, Managed AI or Hybrid AI?

This is becoming a much more practical question for companies moving beyond AI experiments.

A year or two ago, the conversation was mostly about which LLM to use.

Now companies are asking different questions:

(1) Where does our data go?

(2) Should we run the model ourselves?

(3) What happens when AI usage grows from a few thousand requests to millions?

(4) And, perhaps most importantly, are we giving away data or knowledge that actually gives us a competitive advantage?

For some workloads, using a managed AI service makes perfect sense. You get access to powerful models without having to build and operate GPU infrastructure.

But that’s not going to work for everything.

—- A bank may want customer and transaction data to stay within its own controlled environment.

—- A pharma company may want to protect years of research and proprietary knowledge.

—- A manufacturer may not want sensitive engineering data leaving its infrastructure.

—- A semiconductor company has an obvious reason to be very careful with its IP.

This is where I think hybrid AI becomes particularly interesting.

Keep the sensitive and proprietary workloads on private GPU infrastructure.

Use managed AI where it makes sense.

And have an intelligent layer deciding where a workload should run based on data sensitivity, performance, availability and cost.

There is another part of this discussion that doesn’t get enough attention: tokens and GPU economics.

At small scale, API costs can be easy to absorb.

At large scale, AI inference becomes an infrastructure problem.

How many tokens are we generating?

How efficiently are we using our GPUs?

Which workloads actually need the most capable model?

When does running AI privately make economic sense?

I don’t think there will be one answer for every company.

The interesting future is probably a combination of private AI, managed AI and hybrid AI, with the infrastructure making the decision workload by workload.

That’s one of the areas we’re exploring with XePlatform.

Not just running AI.

But figuring out where AI should run and why.
